From ingestion

One initiative. A traceable outcome.

Fictional worked example. All organisations, records, decisions and figures are illustrative. This is not customer data, a product screenshot or a forecast.

A connected procurement journey

  1. Ingest & prioritise Source records → reviewed initiative register
  2. Execute INIT-01 → approved baseline → sourcing event EVT-01
  3. Award Reviewed bids → approved award pack AWP-01
  4. Report Execution evidence → verified receipt VOR-01 → final report
These are stages of the worked example. An initiative and its sourcing event retain their own statuses; award is an event outcome, not a new initiative status.

This example follows a single packaging line. It is separate from the category and price-comparison samples, which use different fictional inputs. All references below are illustrative labels for the evidence trail, not links to customer records.

Start with ingestion →

1,200 source rows → 1,180 accepted

  1. Receive SRC-01 · spend file; supplier master and contract list supplied alongside
  2. Check 12 duplicate rows withheld; 8 rows missing required fields quarantined
  3. Reconcile 1,180 accepted rows · 10,000 packaging units · USD 120,000 annual spend
  4. Review Check existing initiatives before creating or linking work
1,180 accepted + 12 duplicate + 8 incomplete = 1,200 incoming spend rows. Correct and revalidate withheld rows before including them; they are excluded from this baseline.
Illustrative initiative register after review
Reference Opportunity Review outcome Next decision
INIT-01 Packaging unit-price review New opportunity; reviewing Validate specification and baseline
INIT-02 Freight consolidation Existing client initiative; source linked Confirm owner and existing scope
INIT-03 Possible duplicate invoice Reviewing; unconfirmed exception Investigate; no recovery claimed

The source register and any existing client estimate remain identifiable. A relationship to existing work does not establish incremental benefit. Only INIT-01 continues through the remaining pages; the three opportunities are not added into a portfolio savings total.

A deliberate move into execution

  1. Reviewing Validate source period, specification, quantities and overlap
  2. Approved Finance approves BL-01: 10,000 units × USD 12.00
  3. Assigned Category Manager owns the tender; Operations owns specification acceptance
  4. In progress Linked event EVT-01 starts; evidence and decisions remain attached
The initiative progresses through reviewing → approved → assigned → in-progress. This example assumes each required human decision has been recorded.
BL-01 · approved baseline for the same annual scope
Measure Illustrative input Basis
Quantity 10,000 units Accepted 2025 spend rows; same packaging specification
Baseline unit price USD 12.00 Historical comparable price; USD, excluding tax
Baseline value USD 120,000 10,000 × USD 12.00; full allocation to EVT-01
Opportunity estimate USD 10,000–20,000 Planning range only; subject to comparable bids

Finance approves the baseline and its allocation before a saving is recorded. Taxes, freight, specification changes and volume changes must be treated consistently. This simple example assumes no change in those items.

From requirement to a reviewed recommendation

  1. Define & shortlist Intake, specification, owner, supplier shortlist and response deadline
  2. Request & collect Reviewed RFQ; receive three bids against the same 10,000-unit scope
  3. Evaluate Check compliance, delivery, capacity and comparable total cost
  4. Recommend Freeze the decision pack for the authorised approver
The event follows intake → shortlisting → rfq_generation → bid_collection → evaluation → recommendation. Decisions and required readiness checks precede each transition.
Illustrative comparable annual bids
Supplier Unit price (USD) 10,000-unit total (USD) Evaluation note
Example Packaging A 10.50 105,000 Meets specification; preferred after review
Example Packaging B 10.80 108,000 Meets specification; alternative
Example Packaging C 11.20 112,000 Meets specification; alternative

The recommendation cites the reviewed bids and non-price checks. A lower quote alone does not approve the award. The event cannot proceed to award without the linked initiative and the required approvals and evidence.

A commercial commitment, with its basis

Awarded annual scope

USD 105,000

10,000 units × USD 10.50
Approved baseline allocation: USD 120,000.

Award-stage saving

USD 15,000

USD 120,000 − USD 105,000
12.5% of the allocated annual baseline.

The USD 15,000 is the annual commercial saving at award. It is not a verified realised saving and is not added to the original planning estimate.

Retain the approved pack, supplier allocation and award decision under INIT-01. Award notification leads to contract preparation and review; it does not execute the contract. In this scenario, contract CTR-01 is subsequently executed and operational handover is completed.

The initiative stays in progress while delivery, actual invoices and the measurement period are reviewed. A completed task or an awarded event is insufficient evidence of realised savings.

Awarded value and measured value stay separate

Annual award-stage saving

USD 15,000

10,000-unit annual scope.
Commercial position at award.

Verified first-quarter net saving

USD 2,000

2,500 units actually purchased.
After USD 1,000 implementation cost.

Different periods and evidence bases. These values are not additive. The remaining annual forecast is not certified by this first-quarter receipt.
First-quarter reconciliation · USD · same specification and actual volume
Measure Calculation Value (USD)
Comparable baseline cost 2,500 units × 12.00 30,000
Award-price expectation 2,500 units × 10.50 26,250
Actual invoiced cost 2,500 units × 10.80 27,000
Gross measured saving 30,000 − 27,000 3,000
Implementation cost Documented one-off cost 1,000
Verified net saving 3,000 − 1,000 2,000
Adverse price variance to award 27,000 − 26,250 750

Finding: The quarter delivered USD 2,000 net benefit after implementation cost. The USD 750 adverse price variance is explained by invoice prices above the awarded unit price. It is an open reconciliation item, not an assumed supplier credit or additional recovery.

Final report evidence trail · fictional references
Evidence What the final report retains
SRC-01 → INIT-01 Accepted source records, review history, owner and scope
BL-01 → EVT-01 Approved baseline, full allocation and comparable unit basis
AWP-01 → CTR-01 Approved award decision and subsequently executed contract
INV-Q1 + COST-01 Matched first-quarter invoices and implementation-cost evidence
VOR-01 Verified outcome receipt: INIT-01, BL-01, completed execution artifact, USD 2,000, 1 January–31 March 2026, evidence references and approver

Next action: Category Manager resolves the price variance with Accounts Payable and the supplier; Finance reviews later periods separately. Only supported, approved outcome receipts contribute to realised value. The earlier opportunity estimate, annual award saving and quarterly net result remain distinct.
